Data Foundations That Make Analytics, AI, and
Board Reporting Reliable
The work that has to happen before AI, advanced analytics, and clean board reporting are possible.
Most portfolio companies do not have an AI problem. They have a data problem that prevents AI, analytics, and even routine reporting from being trustworthy. KPI definitions drift between functions. Source systems disagree. Post-acquisition integration stalled three quarters ago and the board pack is still being stitched together in spreadsheets.
Performance Improvement Partners builds the data foundation that makes the rest of the work possible. We inventory the systems, standardize the definitions, remediate quality, and put governance in place so leadership can trust the numbers and the AI roadmap has somewhere to land.
Challenges We Solve
A board pack that takes too long to produce and never quite ties out. Reports that produce different answers to the same question depending on which function ran them. Stalled AI and analytics work that was supposed to ship two quarters ago but cannot get past poor data quality.
Post-acquisition integration that left two or three operating businesses on different platforms with different definitions and no master record. Diligence findings on data quality or controls that need to be closed out before exit. Sponsors who want consistent KPIs across the portfolio and cannot get them today.
Our Approach
We start by mapping the data. We document the systems of record, the manual handoffs, the integrations, the owners, and the points where data quality breaks down. The output is a single picture of how data moves through the business and where it fails.
We then standardize definitions. KPI dictionaries, naming conventions, business entity definitions, and metric calculation rules get aligned across the company so leadership stops debating the numbers and starts deciding from them.
We assess quality and remediate. Completeness, accuracy, consistency, duplicates, and broken relationships get a scorecard and a remediation plan. Critical data gets fixed first, with ongoing monitoring put in place so quality holds as the business grows.
We build governance. Ownership, stewardship, classification, and compliance controls get defined, sized for a PE-owned business rather than a Fortune 500 governance program.
For PortCos working through post-acquisition integration, we run a focused data consolidation plan. Common data models, integration sequencing, mapping rules, and master record design get scoped so the platform can report as one company.
Common Engagement Areas
Data inventory and system mapping across functions or business units. Data normalization and taxonomy design for inconsistent fields, categories, and entities. KPI and metrics governance across finance, operations, sales, and customer functions. Data quality audit and remediation plans with monitoring rules. Post-acquisition data consolidation across acquired or merged businesses. Cloud and modern data platform planning where current infrastructure cannot support analytics and AI at scale.
Outcomes Clients Can Expect
A board pack and management reporting cycle that runs faster and ties out. A shared KPI dictionary that ends the recurring argument about whose numbers are right. A measurable improvement in data quality across the assets that matter most. A defensible position on data governance and controls for diligence and exit. A common data model across acquired businesses where one was missing. A trusted base layer that lets analytics, automation, and AI projects move at hold period speed.
Why PIP?
We treat data as a value creation lever, not an IT project. Cleaner data shortens the board cycle, accelerates decisions, closes diligence findings, and unlocks every downstream AI and analytics opportunity.
We are platform neutral. We work with the stack the PortCo already has and recommend a change only when the existing platform genuinely cannot support the business going forward.
We size the work for PE. Governance and remediation programs are scoped to a PE-owned mid-market business, not a multi-year Fortune 500 program.
We finish. The PortCo leaves the engagement with an operable data layer, documented governance, and an internal team that can run it.
